Most technology projects fail long before execution starts. I focus on the decisions and assumptions that quietly set them up to break. After more than 30 years working on large technology and transformation initiatives, I’ve seen the same pattern repeat: projects fail even when teams are capable, funding is available, and the technology is sound. The breakdown almost always happens earlier — in the decisions that set the project in motion. Under urgency and conviction, assumptions go unspoken, tradeoffs stay unresolved, and the right voices grow quiet. By the time execution begins, trust is already fragile and delivery is forced to compensate for what was never made explicit. Resistance, delays, and disappointment look like execution problems, but they’re usually decision problems upstream. My work focuses on those decision moments — helping leaders and teams recognize when a project is being set up to break, and slowing commitment just enough to surface what must be true before execution absorbs the risk.
